Three years after ChatGPT jolted Silicon Valley, the large language model (LLM) race is evolving beyond mere user acquisition. It has transformed into a competition over cost, trust, and control of the emerging AI stack.

The leading players are no longer just focused on creating larger or faster models; they are building full-scale platforms that integrate models into operating systems, productivity software, search engines, and developer tools. This strategy aims to lock in users across their everyday workflows.

The Operating System War

This fast-paced battle increasingly resembles an operating system war for a new era of computing. From OpenAI’s ChatGPT to Anthropic’s Claude, leading LLMs are now competing for long-term user stickiness and transforming habitual use into subscription revenue.

In Claude’s newly published “constitution,” Anthropic states that the model’s moral status is “deeply uncertain.” The company does not claim consciousness but argues that it is safer to design with this uncertainty in mind—an unusual approach in a field where many labs downplay this issue.

AI Safety and Ethics as Differentiators

Anthropic’s commitment to AI safety and ethics has become a core differentiator. Anushree Verma, a senior director analyst at Gartner, mentions that this positions Claude as more than just a tool, appealing to risk-averse enterprise customers and policymakers.

According to Gartner, nearly 80 percent of consumer usage of Claude comes from outside the U.S., with countries like South Korea, Australia, and Singapore showing higher per capita usage than the U.S.

Market Segmentation

The market is now segmenting, with each provider leveraging specific advantages—such as reasoning, distribution, multimodality, openness, or governance—to boost retention and paid usage.

OpenAI and ChatGPT

OpenAI remains the most visible player in consumer AI. ChatGPT serves as the default reference point for millions globally, benefiting from scale and ecosystem breadth. Paid users can transition seamlessly between text, voice, image generation, and custom GPTs within a single interface. Recent developments have focused on reasoning-oriented models, which excel in mathematics, coding, and structured tasks.

However, OpenAI has tightened its platform by retiring plugins and steering users toward curated GPTs, heavily relying on Microsoft for compute and enterprise distribution.

Microsoft’s Copilot

Microsoft’s advantage in the LLM race lies not in having the newest model but in distribution and context. Copilot is embedded across Windows, Edge, Microsoft 365 apps, Teams, and GitHub, allowing enterprises already paying for Microsoft software to gain AI as an incremental extension rather than establishing a new vendor relationship.

Copilot can draw on documents, spreadsheets, and meetings within existing workflows, making context a crucial differentiator alongside model quality.

Google’s Gemini

Google’s Gemini initiative emphasizes native multimodality, allowing models to understand and reason across text, images, audio, video, and code within a single architecture. This integration enables Gemini to leverage real-time information and user-permitted context at immense scale across Google’s core products.

Despite facing challenges, including a widely criticized image generation failure in 2024–25, Google’s distribution advantage remains unmatched, with Gemini deployed from cloud data centers to on-device models on Pixel phones.

Meta’s Llama

Meta has taken an unconventional approach by releasing increasingly powerful open-weight Llama models, including the Llama 3.1 family with variants scaling up to 405 billion parameters. Unlike closed model rivals, Llama can be downloaded, fine-tuned, and redeployed under Meta’s community license, broadening its adoption among startups, researchers, and enterprises seeking control without API costs.

Meta complements this with Meta AI integrated across Facebook, Instagram, and WhatsApp, providing massive distribution even as the models remain openly accessible.

Perplexity’s Unique Approach

Perplexity distinguishes itself by functioning more like a search tool than a chatbot. It retrieves information from the web in real time, providing short, clear answers with links to sources for verification. For users prioritizing reliable information, this focus on accuracy and citations serves as its primary strength.

The Pro version enhances research capabilities, allowing users to analyze files and combine them with up-to-date web results. By emphasizing facts, transparency, and current information, Perplexity competes on trust rather than striving to be the most creative or conversational AI.
