AI is now omnipresent within enterprises, leading many Chief Information Security Officers (CISOs) to feel trapped between the desire to progress and the uncertainty of where to start. The apprehension surrounding both the utilization of AI in security and securing AI itself often halts initiatives before they begin. However, unlike previous technological waves such as cloud, mobile, and DevOps, there exists an opportunity to establish guardrails around AI before it becomes entrenched in every aspect of business operations. This is a rare chance that should not be squandered.

A significant source of confusion stems from the term “AI.” The label encompasses a wide range of applications, from chatbots drafting marketing copy to autonomous agents executing incident response playbooks. While both fall under the AI umbrella, the associated risks differ greatly. To navigate the AI hype, it is vital to categorize AI based on its independence and the potential damage it could cause if mismanaged.
At one end of the spectrum is generative AI, which is reactive and responds to prompts. This type of AI creates content and assists with research or writing. The primary risks arise from misuse, such as sharing sensitive data or leaking intellectual property. Fortunately, these issues are manageable through clear acceptable-use policies, training, and enforceable technical controls.
The risks increase when companies allow generative AI to influence decision-making. If the underlying data is flawed, the resulting recommendations will also be incorrect. This necessitates that CISOs focus on data integrity, not just data protection.
On the other end lies agentic AI, where the stakes escalate significantly. These systems do not merely respond to queries; they make decisions and can trigger workflows with minimal human input. The more autonomous the system, the greater the potential impact. Unlike generative AI, you cannot simply rely on better prompts to rectify issues. If an agentic AI behaves inappropriately, the consequences can manifest rapidly, making it imperative for CISOs to address this category proactively.
The Opportunity for CISOs
Traditionally, security has often been left to catch up with technological advancements. The adoption of the cloud is a recent example where security had to scramble to keep pace. In contrast, AI presents a unique situation. Many organizations are still determining their objectives for AI and how best to implement it, allowing CISOs the opportunity to set expectations early.
This moment is crucial for defining unbreakable rules, determining which teams will review AI requests, and structuring decision-making processes. Today, security leaders wield more influence during technological shifts, with AI governance becoming a strategic responsibility.
Data Integrity: A Foundation for AI Risk
While discussions around the CIA triad often neglect the importance of integrity, AI compels a reevaluation of this perspective. Compromised or incomplete data feeding AI systems can lead to significant ramifications, affecting financial processes, supply chains, customer interactions, or even physical safety. The CISO’s role now includes ensuring that AI systems rely on trustworthy data rather than merely protected data, as these two concepts diverge.
A Simple, Tiered Approach to AI Governance
To manage the myriad AI use cases effectively, a tiered governance approach is advisable, similar to how many companies handle third-party risk. The higher the risk, the greater the scrutiny and controls.
Step 1: Categorize AI Usage
Begin by categorizing each AI use case based on two key metrics: the system’s level of autonomy and its potential business impact. Autonomy ranges from reactive generative AI to assisted decision-making, to human-in-the-loop agentic systems, ultimately leading to fully independent AI agents. Each use case should be assessed for its business impact—categorized as low, medium, or high. Low-impact, low-autonomy systems may require minimal oversight, while high-autonomy, high-impact cases demand formal governance, rigorous architectural reviews, continuous monitoring, and possibly explicit human oversight or a kill switch.
Step 2: Define Table-Stakes Controls for All AI
Once risk tiering is established, CISOs must ensure that foundational controls are consistently applied across all AI deployments. Regardless of sophistication, every organization needs clear acceptable use policies, AI-specific security awareness training, and technical controls to prevent data leakage. Basic monitoring for unusual AI activity is essential to keep even low-risk generative AI use cases within safe boundaries.
Step 3: Determine AI Review Locations
With foundational controls in place, organizations must decide where AI governance will occur. This may involve integrating AI reviews into established architecture review boards or creating a dedicated cross-functional AI governance body. Effective oversight requires contributions from security, privacy, data, legal, product, and operations teams, as AI’s impact spans the entire enterprise.
Step 4: Establish Unbreakable Rules and Critical Controls
Before approving any AI use case, organizations should articulate their non-negotiable rules and critical controls. These boundaries prevent AI systems from autonomously deleting data or exposing sensitive information. Some systems may necessitate explicit human oversight, and any agentic AI capable of bypassing human-in-the-loop mechanisms must include a reliable kill switch. Implementing least-privilege access and zero-trust principles within AI systems prevents them from inheriting excessive authority or visibility.
