AI Monitoring in the Workplace

As organizations increasingly employ artificial intelligence (AI) to monitor workplace activities, there arises a pressing need for these entities to also oversee their internal operations. This dual approach reshapes risk, governance, and security expectations surrounding AI utilization. Effective management of AI requires a comprehensive strategy that encompasses both internal and external factors.

Defining “AI” in an Enterprise Context

The term AI is often misused as a catch-all descriptor for any automated or technology-driven process, which can obscure significant differences in risk, control, and regulatory oversight. To ensure effective governance, organizations must differentiate between:

  • Traditional automation
  • Predictive models
  • Generative systems
  • Agentic architectures

This precision aids in accurate risk assessments, suitable control designs, and credible disclosures to external stakeholders. Presently, many enterprises utilize generative AI and chatbots for tasks like content generation, summaries, and analysis, which can enhance operational speed and scale. However, these tools can also expand the opportunities for unauthorized access and security breaches.

For instance, in 2025, a vulnerability was discovered in Microsoft Copilot, where individuals could embed invisible instructions within emails that were readable by the AI assistant.

Agentic AI: A New Breed of Systems

Agentic AI refers to AI systems that are semi- or fully autonomous, capable of perceiving, reasoning, and acting independently. These systems elevate risks by orchestrating actions across organizational tools, thereby increasing the potential for misconfigurations, privilege issues, and misuse.

Legal definitions surrounding AI are inconsistent across jurisdictions, complicating compliance. For example, the California Consumer Privacy Act defines automated decision-making technology (ADMT) as technology that processes personal information implicating human decision-making. Conversely, the Colorado AI Act emphasizes “high-risk AI systems” that significantly influence consequential decisions about individuals.

At the international level, the European Union’s AI Act broadly defines an “AI system” as a machine-based system that generates outputs influencing environments. It imposes stricter obligations on systems involved in high-risk use cases affecting fundamental rights.

Using AI While Preserving Trust

Organizations must examine their internal AI deployment to assess its impact on employee relations, customer trust, and expectations from third parties. Regulatory frameworks typically adopt a risk-based approach focusing on context, potential harm, and the autonomy of systems. Common principles include:

  • Transparency and disclosure
  • Pre-deployment and ongoing testing
  • Accountability and documentation
  • Protections for autonomy and privacy

Key internal legal and compliance concerns include:

  • Ensuring AI monitoring does not cross into intrusive employee surveillance.
  • Preventing leaks of confidential information, including personal data and intellectual property.
  • Maintaining consumer trust by clearly indicating when automated tools are in use.
  • Managing supply-chain risks by assessing AI vendors as critical third parties.

Securing AI as an Attack Surface

From an external perspective, AI systems must be viewed as both assets and potential attack surfaces necessitating dedicated security strategies. A significant portion of AI-related activities occur beyond traditional visibility, especially when models and orchestration layers are hosted in cloud services.

Security leaders must clarify monitoring objectives, including:

  • Detecting AI misuse by threat actors within enterprise environments.
  • Identifying and containing abuses of AI systems.
  • Managing insider risks where misconfigured AI enables unauthorized access.
  • Controlling data exposure from AI services that integrate across various platforms.

As AI technology evolves, solutions designed to monitor AI behavior and enforce policies are emerging. Chief Information Security Officers and executive teams should proactively prioritize AI use mapping, align technical and legal definitions, clarify roles and accountability, and construct monitoring and governance strategies that address both inside-out trust and outside-in security.
